”Who types the data in?”

This is the single most revealing question. If the answer involves reps logging calls, updating stages, or writing notes, adoption will decay within a quarter, and it always does. Ask the vendor to show you, live, how a phone call becomes a CRM record with no human touching a keyboard.

”What happens to a lead at 2am?”

Speed-to-lead decides deals, and leads don’t keep office hours. Ask what the platform does with an inquiry that arrives overnight: does it sit in a queue, or does something answer, qualify, and book? Anything that waits for a human to wake up is a 2020 product with a 2026 price tag.

”Show me the workflow I’d actually change”

Pre-built automation is easy. Ask to modify one while you watch: add a step, change a condition, reroute by territory. If that requires a consultant or a support ticket, every future change will too. Budget for that honestly.

”What does migration really cost?”

Get specific: how do years of contacts, deals, and history move over? Who maps the fields? How long until the team is working in the new system? A vendor confident in onboarding will give you a week-by-week answer, not a shrug toward “professional services."

"Where does our data go?”

AI features mean your conversations flow through models. Ask which ones, where they run, whether your data trains anything, and what certifications back the answers. Hesitation here is a finding.
